AI Sales Agent vs Human SDR: Cost, Call Volume and When to Switch (2026)
An AI sales agent makes 400 to 600 calls a day and costs $3,000 to $5,000 a month to run. A human SDR makes 60 to 80 calls a day and costs $5,000 to $8,000 a month once you add benefits and tools. The agent wins on volume and follow-up. The human still wins on long, high-value deals. Most outbound teams end up using both.
You will also see it called an AI SDR. Either way, the question sales leaders ask is the same: what does an SDR really cost us, and what would an agent cost instead? This post works through that math using the numbers from our own sales voice agent builds.
What an AI sales agent (AI SDR) does, and what it doesn’t
An AI sales agent is an AI phone agent built around your sales process. It calls leads from your CRM, says up front that it is an AI assistant, asks your qualification questions, handles the common objections and books meetings on your reps’ calendars. After every call it writes the notes and a qualification score back to the CRM.
It does not close deals. What it takes over is the top of the funnel: dialing, qualifying, scheduling and following up. Your reps keep the demos and the closing calls.
Where an SDR’s day actually goes
The SDR teams we work with make 60 to 80 calls a day per rep. That is a busy phone team: the Bridge Group’s 2025 SDR benchmark puts the median at 44 dials a day, and 56 on phone-focused teams. Roughly half of their time goes to leaving voicemails, a quarter to prospects who turn out not to qualify, and maybe 15% to talking with someone who might buy. They get 6 to 7 productive hours a day, take about 3 months to ramp up, and follow up consistently on only 40 to 60% of their leads, because follow-ups get pushed aside when a bigger deal needs attention.
Then there is turnover. The same benchmark puts median SDR attrition at 40% a year, so a team of three loses more than one person every year. Each replacement means another hiring cycle and about 3 more months of ramp.
Side by side: AI sales agent vs human SDR
| AI sales agent | Human SDR | |
|---|---|---|
| Calls per day | 400-600 | 60-80 |
| Conversations per day | 80-120 | 15-25 |
| Follow-up consistency | 100% | 40-60% |
| Cost per month | $3,000-$5,000 | $5,000-$8,000 |
| Hours a day | 12-14 | 6-7 productive |
| Ramp time | 2 weeks | About 3 months |
| Annual turnover | N/A | About 40% |
| CRM logging | Every call | Depends on the rep |
| Cost per meeting (real example below) | $161 (agent + 1 SDR) | $487 (3 SDRs) |
The agent’s monthly cost covers infrastructure and API usage; the SDR’s covers salary, benefits and tools. The agent’s hours are the legal calling windows, and its 2-week ramp is the pilot phase.
Cost per call and cost per meeting
Monthly cost only tells half the story, so divide it by output. Take the middle of each range and 21 working days a month:
- Human SDR: $6,500 a month for 70 calls a day is about 1,470 calls a month, or roughly $4.40 per call.
- AI sales agent: $4,000 a month for 500 calls a day is about 10,500 calls a month, or roughly $0.38 per call.
That is simple arithmetic on the ranges above, not a quote. And calls are not meetings, so here is what the numbers looked like on a real deployment.
Real example: three SDRs vs one agent and one SDR
Before: 3 SDRs at $6,500 a month each (salary, benefits and tools) = $19,500 a month. 200 calls a day combined. 40 meetings a month. Cost per meeting: $487.
After: 1 voice agent plus 1 SDR for warm handoffs and complex conversations = $10,500 a month. 500+ calls a day. 65 meetings a month. Cost per meeting: $161.
That is $9,000 a month saved. The $55,000 build paid for itself in 6 months, and year one ended $53,000 ahead, before counting what the team no longer spends on replacing SDRs who leave.
What it costs to build and run
A sales voice agent build typically costs $40,000 to $75,000 and takes 8 to 10 weeks. That covers:
- An agent built around your sales process and qualification criteria
- Integration with your CRM, calendar and phone system
- Conversation design for 3 to 5 call types, such as cold outreach, follow-up, inbound, re-engagement and appointment confirmation
- Answers for your 10 to 15 most common objections
- A TCPA compliance layer and an analytics dashboard
- A 2-week pilot on live calls
Running costs are $3,000 to $5,000 a month: telephony at $0.01 to $0.02 a minute, LLM calls at $0.003 to $0.01 per call, speech-to-text and text-to-speech at $0.005 to $0.02 a minute, and $200 to $500 a month for hosting. Monthly tuning is included for the first six months. Our AI development cost breakdown covers how other AI projects are priced.
Do prospects hang up on an AI?
Less than most sales leaders expect. Our agents say they are an AI at the start of the call, and their connection-to-conversation rates are within 5% of human SDRs. Prospects dislike hold music and voicemail tag far more than they dislike talking to software. What they care about is a quick, relevant call.
Where human SDRs still win
- Long enterprise sales. Six-month cycles and $500K+ deals need relationships that an agent can’t build.
- Low call volume. Below about 500 calls a month, the build cost is hard to earn back.
- Calls that go off-script. Pricing negotiations and unusual objections should go to a person. A good agent recognizes these and hands off.
Compliance: TCPA and consent
In the US, AI sales calls fall under the TCPA. In February 2024 the FCC ruled that AI-generated voices count as “artificial” voices under that law, so the consent rules for prerecorded calls apply to them too. The agents we build only call contacts whose consent is recorded in your CRM, check each lead’s timezone and call only during permitted hours, and disclose that they are an AI. Have your legal team review the call scripts and consent process before launch, the same as you would for a human team.
The hybrid setup most teams end up with
The agent handles the volume work:
- First calls to every new lead, including inbound leads, answered instantly with no hold queue
- Follow-ups: a personalized voicemail and 3 attempts over 5 business days at different times
- No-shows: a call to reschedule within 15 minutes of a missed meeting
Your people handle the warm handoffs, the demos and the closing. In the example above, one SDR stayed on for exactly that reason.
How long until it is live?
- Weeks 1-2: we map your outbound process and listen to 50+ call recordings to learn how your buyers talk.
- Weeks 3-5: conversation design, the build and CRM integration, tested by your team playing difficult prospects.
- Weeks 6-7: a pilot on real leads at 10-20% of normal volume, with your team reviewing every recording.
- Weeks 8-10: volume goes up in 25% steps while we tune the conversation from real call data.
Should you switch?
An AI sales agent is worth a closer look if most of these are true:
- Your team makes more than 500 calls a month, and most of them follow a predictable pattern.
- Your SDRs spend most of their day on voicemails and leads that don’t qualify.
- Follow-ups slip when the team gets busy.
- Your deals close in weeks or a few months, not in six-month enterprise cycles.

Frequently asked questions
Can an AI sales agent replace an SDR completely?
For top-of-funnel work, it can replace most of it. In the example above, three SDRs became one voice agent and one SDR. Keep at least one person for warm handoffs, complex conversations and anything that turns into a negotiation.
How much does an AI sales agent cost?
A typical build costs $40,000 to $75,000 and takes 8 to 10 weeks. Running costs are $3,000 to $5,000 a month for telephony, AI models, speech processing and hosting. A human SDR costs $5,000 to $8,000 a month with salary, benefits and tools.
Is an AI sales agent the same as an AI phone agent?
Not quite. An AI phone agent is any AI that holds a phone conversation: answering questions, taking messages, routing calls. An AI sales agent is a phone agent built around your sales process. It qualifies leads against your criteria, books meetings on your reps’ calendars and updates your CRM after every call.
What is an AI SDR?
AI SDR is another name for an AI sales agent: software that does the top-of-funnel part of a sales development rep’s job. It calls new leads, asks your qualification questions, handles common objections and books meetings for your account executives. Demos, negotiation and closing stay with people.
How long does an AI sales agent take to pay for itself?
In the deployment described above, the $55,000 build paid for itself in 6 months and saved $53,000 in the first year. Your payback depends on how many calls you make and what your SDR team costs today.
Is it legal to use AI for sales calls?
In the US, AI sales calls are covered by the TCPA. Our agents only call contacts with documented consent, respect calling hours in each lead’s timezone and disclose that they are an AI. Check the details for your use case with your legal team.
